CF MMI surround install question

I installed the CF radio surround. Someone suggested taping the leather where you have to pry to get the old one off. I didn't, thinking the plastic pry tools would not mar the leather. I was wrong. Now I have two small scratches in the leather about 1-2mm each. Not that noticable, but hopefully someone will learn from my error.

Anyway, I am having trouble getting the top seam tight. There is a 3mm gap and I can still see the clips. Any ideas?

Overall, it is a pretty tough job. Removing takes a lot of force. Clips break. Some pop off and fall into the dash. I was lucky to retrieve mine by blindly fishing with a magnet wand. It looks nice and the remaining gap and small nicks are not noticable unless you get up over the dash, but I don't want crud building up in that seam.
